Default Charging issue

Hi guys. New to the forum.
I have a newly acquired 2nd gen. 1996. Was swapped to a 24 valve. I was told by previous owner that it needed a voltage regulator. So I’m assuming the PCM is bad? Original wiring to alternator was cut. I decided to pull the alternator to have it tested. Turns out it was bad. So Bought a new denso. I converted it to a 1 wire. I just installed it and turns out it’s only putting out 11.5v at the post on back of alternator. Same reading at both batteries. Now tach doesn’t work and wait to start light is on. My question is, what did I do wrong? Also , is there a way to test pcm? I wouldn’t be against going back to original design.
the 1 wire conversion I did was a self exciting internal regulator. It’s supposed to be set at 14.5 volts. Thanks!

Sounds like you inherited someone elses headache. Does the truck have a the 98+ dash installed also? a 24v would've broadcast tach from the ecm to the pcm to the dash over the bus I'm pretty sure. the factory dash in the 96 would've had a sensor right on the motor direct, is it still running the ecm/vp44 setup or is it a p24v conversion?

I would imagine someone could or atleast used to be able to test the pcm, and verify charging ability's. The only way I know would be to hook it back up original and see. The one wire gm conversion seems alot easier to just figure out what the issue is there.
