Default Dash vents wont kick in

hi all

I just tried to fix this...and before I get a newer control head or take the dash out I hope someone can shed some light on this...
So my problem is this. i checked all the vacuum lines ... I checked all the vacuum lines I checked the check valves there's actually two of them one down in the engine compartment and one up by the dashboard defrost
i've checked everything
The only two things I can't figure out since I don't have a vacuum pump is the control head itself or the vacuum motor itself that's what I'm down to.... has anyone had to experience this with the dashboard vents not working?
The vacuum is there to check valves work all the other settings work i just can't get it to flip up onto . eventually it just stopped working

Looks like the red vacuum line would be the one to flip this over but the book shows all the vacuum ports getting vacuum when you turn on the air conditioning so I don't know how to specifically test just that blend door motor

Are the check valves facing the correct direction??? If they are installed backwards, you don't get vacuum to the control head.

Do ANY of the vents work? Is it constantly stuck on Defrost?

checked it all - set up correctly...

and it will go def/floor an even do the 1/2 deft/floor correctly...just not the dash vents anymore...

for about a year it would take 5-10 seconds for them to kick in and eventually they did and would stay that way....

lately, it would take 2-4-5 minutes to kick in....then when I turn the van off...it went right back to regular settings...

Sounds like maybe a vacuum leak in the system, that's gotten worse..... or a bad actuator.

yea - you are right.

I found the actuator behind the glovebox...

The red vacuum line going into it has no vacuum...I can pull it with pliers - albeit it is hard to move....I think are supposed to be difficult to move...right?

I think the control head isnt working...the AC setting is kind of 'loose' - while heat/def has a definite click - the AC selections dont...

Im going to the boneyard to see if I can get the actuator and control head...

After further review, it is the motor in the dash...
I played with one in the junkyard and yes the one in my van is really tight and hard to pull with the pliers...the one in the junkyard pulls easily
I also bought a brand new control head -- and it acts the same way...

so is there any other way to get the actuator out without pulling the dash...
I mean it isn't THAT hard...but it a pita lol
