Something else to check...... is make sure the passenger side inner axle isn't seized up in the tube...... if that were the case, as soon as you put it in 4wd, it would be trying to spin the drivers side twice as fast...... and that will also bust stuff up right quick.

Then that would mean the diff is locked up,no? The tube is way bigger than the intermediate shaft, so I doubt that would happen. Even if the bearing/bushing for the shaft is bad,(or the bushing that goes into the end of it, to align it with the outer shaft is not there) all it will do is cause problems with engagement. Which btw,also seems to be a problem. A Posi-Lok cable only eliminates the vacuum part of the system.

Here's a pic of bearings/bushings. The large one goes in the tube at the left side of the CAD(looking thru the CAD hole) . And the small one goes in the end of the outer shaft to align it with the pin sticking out of the intermediate shaft.

Note, the large one replaces a brass needle bearing. I like the the larger composite one,as it has more surface area to ride on the shaft, if the shaft is worn from the needle bearing. And it is composite material, not plastic.

Yeah, the likelihood of the shaft seizing IS pretty small.... but, something to check in any event.

zman where would i buy those seals...i never have replaced them. Do you have part # by any chance
